Tele/Pearly gates wiring help

I have a telecaster style guitar (not fender) I kept the stock bridge pickup but swapped the neck pickup with a pearly gates. It sounds great so I thought I would install a spin a split on the PG. However, now both pickups on their own sound good but when used together the sound is VERY weak and tinny(more so than the usual telecaster twang). Even with the PG at full humbucker. This was not the case before I installed the spin a split. I did modify the spin a split to control the inner(slug) coil and keep the outer(screw) coil "on" all the time. Did I do something wrong? Could it be a series/parallel issue? This is what it looks like. White/bare to gnd, green/black to SAS pot, red to switch.

you need to either change what coil is being split or reverse the phase on your bridge pup. the pups are out of phase

OK. I swapped the 2 leads of the bridge pickup and now it seems to madly hum. Only in the mid or bridge position. Is that the proper way to change the phase? What wires would I have to swap on the pearly gates to change the polarity while still retaining the screw coil "on" all the time?
